Service graph

The service graph powers correlation and blast radius. Define it in a YAML file:

# graph.yamlservices:

Change Intelligence Service

A standalone service that ingests change events (deployments, config changes, infra modifications) via webhooks and a REST API, then answers incident triage questions with evidence-first correlation, change-set grouping, and blast radius analysis.

Designed as an optional companion to RunbookAI — if configured, the CLI gains "what changed recently?" during investigations. If not configured, everything still works.

Quick start

npm install
npm run dev

The service starts on http://localhost:3001. Verify with:

curl http://localhost:3001/api/v1/health

Stack: Fastify, better-sqlite3 (FTS5), Zod, TypeScript, MCP SDK.

No external databases, no message queues, no cache layers — a single binary that starts instantly with a local SQLite file.

Agent-friendly by design: Structured error responses with recovery hints, idempotent ingestion, batch endpoints, OpenAPI spec for tool discovery, and a native MCP server for direct AI agent integration.

Configuration

All configuration is via environment variables:

VariableDefaultDescription
PORT3001HTTP port
HOST0.0.0.0Bind address
CHANGE_INTEL_DB_PATHchanges.dbSQLite database file path
CHANGE_INTEL_GRAPH_PATHPath to a YAML service graph file
CHANGE_INTEL_ADMIN_TOKENBearer token that protects mutation/admin endpoints (POST/PATCH/DELETE and webhook registration management)
GITHUB_WEBHOOK_SECRETHMAC secret for GitHub webhook verification
AWS_WEBHOOK_SECRETOptional bearer token for AWS webhook ingestion
GITLAB_WEBHOOK_SECRETToken for GitLab webhook verification

K8S_WEBHOOK_SECRETBearer token for Kubernetes webhook verification
LOG_LEVELinfoPino log level (debug, info, warn, error)

Service graph

The service graph powers correlation and blast radius. Define it in a YAML file:

# graph.yamlservices:
- id: api-gatewayname: API Gatewaytype: servicetier: criticalteam: platformtags: [api, public-facing]
- id: user-servicename: User Servicetype: servicetier: highteam: accounts
- id: users-dbname: Users Databasetype: databasetier: criticalteam: accountsdependencies:
- source: api-gatewaytarget: user-servicetype: synccriticality: criticaledge_source: configconfidence: 1.0
- source: user-servicetarget: users-dbtype: databasecriticality: criticaledge_source: configconfidence: 1.0

Load on startup with CHANGE_INTEL_GRAPH_PATH=graph.yaml, or import at runtime. If CHANGE_INTEL_ADMIN_TOKEN is set on the server, include the Authorization header:

curl -X POST http://localhost:3001/api/v1/graph/import \
-H "Authorization: Bearer $CHANGE_INTEL_ADMIN_TOKEN" \
-H 'Content-Type: application/json' \
-d @examples/demo-graph.json

Examples

Register a deployment:

curl -X POST http://localhost:3001/api/v1/events \
-H 'Content-Type: application/json' \
-H "Authorization: Bearer $CHANGE_INTEL_ADMIN_TOKEN" \
-d '{ "service": "user-service", "changeType": "deployment", "summary": "Deploy v2.3.1 — fix auth token refresh", "environment": "production", "commitSha": "abc1234", "source": "github", "initiator": "human" }'

Correlate changes with an incident:

curl -X POST http://localhost:3001/api/v1/correlate \
-H 'Content-Type: application/json' \
-d '{ "affected_services": ["api-gateway", "user-service"], "window_minutes": 120 }'

Run single-call triage:

curl -X POST http://localhost:3001/api/v1/triage \
-H 'Content-Type: application/json' \
-d '{ "incident_time": "2026-02-21T18:00:00Z", "incident_environment": "production", "suspected_services": ["api-gateway", "user-service"], "symptom_tags": ["latency", "5xx"], "window_minutes": 120 }'

List grouped change sets:

curl "http://localhost:3001/api/v1/change-sets?since=2026-02-21T16:00:00Z&services=api-gateway,user-service"

Register a coding agent event:

curl -X POST http://localhost:3001/api/v1/webhooks/agent \
-H 'Content-Type: application/json' \
-d '{ "agent": "claude-code", "action": "commit", "service": "user-service", "summary": "Refactored auth token refresh logic", "repository": "team/user-service", "branch": "main", "files_changed": ["src/auth.ts", "src/token.ts"], "confidence": 0.9 }'

-H 'Content-Type: application/json' \
-d '{ "base_url": "https://backstage.example.com", "api_token": "your-backstage-token", "options": { "namespaces": ["default"], "lifecycles": ["production"] } }'

Predict blast radius before deploying:

curl -X POST http://localhost:3001/api/v1/blast-radius \
-H 'Content-Type: application/json' \
-d '{ "services": ["users-db"], "change_type": "db_migration" }'

Create event with idempotency (safe to retry):

curl -X POST http://localhost:3001/api/v1/events \
-H 'Content-Type: application/json' \
-d '{ "service": "api", "changeType": "deployment", "summary": "Deploy v2.3.1", "idempotencyKey": "deploy-api-v2.3.1" }'# First call → 201 Created# Retry same key → 200 OK (returns existing event)

Discover the API programmatically:

curl http://localhost:3001/api/v1/openapi.json

Correlation scoring model

When correlating changes with an incident, each change is scored on five dimensions:

FactorWeightMethod
Time proximity35%Exponential decay: e^(-t/30) where t is minutes
Service overlap30%Direct match = 1.0, 1-hop graph neighbor = 0.7, 2-hop = 0.4
Change risk15%Blast radius risk level: critical = 1.0, high = 0.8, medium = 0.5, low = 0.2
Change type10%deployment = 1.0, config_change = 0.9, feature_flag = 0.8, ...
Environment match10%exact match = 1.0, unknown = 0.5, mismatch = 0.2

MCP Server (Model Context Protocol)

The service includes a native MCP server for direct integration with AI agents like Claude Code:

npm run mcp
# or: tsx src/server.ts --mcp

This starts a stdio-based MCP server exposing 7 tools:

ToolDescription
query_change_eventsQuery events with filters (services, types, environment, time window, full-text search)
correlate_changesCorrelate changes with an incident (affected services + time)
predict_blast_radiusPredict impact of a change using the service dependency graph
get_change_velocityChange frequency metrics for a service (single window or trend)
triage_incidentOne-call incident triage with top change sets, explainability, and blast-radius preview
import_graphImport a service dependency graph from JSON
list_servicesList all services in the dependency graph

Claude Code configuration (~/.claude/claude_desktop_config.json):

{
"mcpServers": {
"change-intelligence": {
"command": "npx",
"args": ["tsx", "/path/to/change-intelligence/src/server.ts", "--mcp"]
}
}
}

Structured Error Responses

All error responses return a consistent, agent-friendly format:

{
"error": "validation_error",
"message": "Request body failed validation.",
"hint": "Check the details array for specific field errors and correct the request.",
"status": 400,
"details": [...]
}

Error codes: validation_error, not_found, unauthorized, internal_error, bad_gateway, not_implemented.

Batch ingest multiple events:

curl -X POST http://localhost:3001/api/v1/events/batch \
-H 'Content-Type: application/json' \
-d '{ "events": [ { "service": "api", "changeType": "deployment", "summary": "Deploy API v2.0" }, { "service": "worker", "changeType": "deployment", "summary": "Deploy Worker v1.5" }, { "service": "api", "changeType": "config_change", "summary": "Update rate limits" } ] }'

Register a webhook to receive event notifications:

curl -X POST http://localhost:3001/api/v1/webhooks/register \
-H 'Content-Type: application/json' \
-d '{ "url": "https://your-service.example.com/change-events", "secret": "your-hmac-secret", "services": ["api", "worker"], "changeTypes": ["deployment"] }'

Discover the API programmatically:

curl http://localhost:3001/api/v1/openapi.json

Correlation scoring model

When correlating changes with an incident, each change is scored on five dimensions:

FactorWeightMethod
Time proximity35%Exponential decay: e^(-t/30) where t is minutes
Service overlap30%Direct match = 1.0, 1-hop graph neighbor = 0.7, 2-hop = 0.4
Change risk15%Blast radius risk level: critical = 1.0, high = 0.8, medium = 0.5, low = 0.2
Change type10%deployment = 1.0, config_change = 0.9, feature_flag = 0.8, ...
Environment match10%exact match = 1.0, unknown = 0.5, mismatch = 0.2

MCP Server (Model Context Protocol)

The service includes a native MCP server for direct integration with AI agents like Claude Code:

npm run mcp
# or: tsx src/server.ts --mcp

This starts a stdio-based MCP server exposing 7 tools:

ToolDescription
query_change_eventsQuery events with filters (services, types, environment, time window, full-text search)
correlate_changesCorrelate changes with an incident (affected services + time)
predict_blast_radiusPredict impact of a change using the service dependency graph
get_change_velocityChange frequency metrics for a service (single window or trend)
triage_incidentOne-call incident triage with top change sets, explainability, and blast-radius preview
import_graphImport a service dependency graph from JSON
list_servicesList all services in the dependency graph

Claude Code configuration (~/.claude/claude_desktop_config.json):

{
"mcpServers": {
"change-intelligence": {
"command": "npx",
"args": ["tsx", "/path/to/change-intelligence/src/server.ts", "--mcp"]
}
}
}

Structured Error Responses

All error responses return a consistent, agent-friendly format:

{
"error": "validation_error",
"message": "Request body failed validation.",
"hint": "Check the details array for specific field errors and correct the request.",
"status": 400,
"details": [...]
}

Error codes: validation_error, not_found, unauthorized, internal_error, bad_gateway, not_implemented.

RunbookAI CLI integration

Add to .runbook/config.yaml:

providers:
changeIntelligence:
enabled: truebaseUrl: http://localhost:3001

This unlocks:

  • Agent tools:query_change_events, correlate_changes, predict_blast_radius, get_change_velocity
  • Investigation triage: Automatic change correlation during runbook investigate
  • CLI commands:runbook changes list|register|correlate|blast-radius|velocity
  • MCP tools:query_changes, predict_change_impact (for Claude Code)

Correlation scoring model

When correlating changes with an incident, each change is scored on five dimensions:

FactorWeightMethod
Time proximity35%Exponential decay: e^(-t/30) where t is minutes
Service overlap30%Direct match = 1.0, 1-hop graph neighbor = 0.7, 2-hop = 0.4
Change risk15%Blast radius risk level: critical = 1.0, high = 0.8, medium = 0.5, low = 0.2
Change type10%deployment = 1.0, config_change = 0.9, feature_flag = 0.8, ...
Environment match10%exact match = 1.0, unknown = 0.5, mismatch = 0.2

MCP Server (Model Context Protocol)

Structured Error Responses

All error responses return a consistent, agent-friendly format:

{
"error": "validation_error",
"message": "Request body failed validation.",
"hint": "Check the details array for specific field errors and correct the request.",
"status": 400,
"details": [...]
}

Error codes: validation_error, not_found, unauthorized, internal_error, bad_gateway, not_implemented.

Stack: Fastify, better-sqlite3 (FTS5), Zod, TypeScript, MCP SDK.

No external databases, no message queues, no cache layers — a single binary that starts instantly with a local SQLite file.

Agent-friendly by design: Structured error responses with recovery hints, idempotent ingestion, batch endpoints, OpenAPI spec for tool discovery, and a native MCP server for direct AI agent integration.

Configuration

All configuration is via environment variables:

VariableDefaultDescription
PORT3001HTTP port
HOST0.0.0.0Bind address
CHANGE_INTEL_DB_PATHchanges.dbSQLite database file path
CHANGE_INTEL_GRAPH_PATHPath to a YAML service graph file
CHANGE_INTEL_ADMIN_TOKENBearer token that protects mutation/admin endpoints (POST/PATCH/DELETE and webhook registration management)
GITHUB_WEBHOOK_SECRETHMAC secret for GitHub webhook verification
AWS_WEBHOOK_SECRETOptional bearer token for AWS webhook ingestion

LOG_LEVELinfoPino log level (debug, info, warn, error)

Service graph

The service graph powers correlation and blast radius. Define it in a YAML file:

# graph.yamlservices:
- id: api-gatewayname: API Gatewaytype: servicetier: criticalteam: platformtags: [api, public-facing]
- id: user-servicename: User Servicetype: servicetier: highteam: accounts
- id: users-dbname: Users Databasetype: databasetier: criticalteam: accountsdependencies:
- source: api-gatewaytarget: user-servicetype: synccriticality: criticaledge_source: configconfidence: 1.0
- source: user-servicetarget: users-dbtype: databasecriticality: criticaledge_source: configconfidence: 1.0

Load on startup with CHANGE_INTEL_GRAPH_PATH=graph.yaml, or import at runtime. If CHANGE_INTEL_ADMIN_TOKEN is set on the server, include the Authorization header:

curl -X POST http://localhost:3001/api/v1/graph/import \
-H "Authorization: Bearer $CHANGE_INTEL_ADMIN_TOKEN" \
-H 'Content-Type: application/json' \
-d @examples/demo-graph.json

Service graph

The service graph powers correlation and blast radius. Define it in a YAML file:

# graph.yamlservices:
- id: api-gatewayname: API Gatewaytype: servicetier: criticalteam: platformtags: [api, public-facing]
- id: user-servicename: User Servicetype: servicetier: highteam: accounts
- id: users-dbname: Users Databasetype: databasetier: criticalteam: accountsdependencies:
- source: api-gatewaytarget: user-servicetype: synccriticality: criticaledge_source: configconfidence: 1.0
- source: user-servicetarget: users-dbtype: databasecriticality: criticaledge_source: configconfidence: 1.0

Load on startup with CHANGE_INTEL_GRAPH_PATH=graph.yaml, or import at runtime. If CHANGE_INTEL_ADMIN_TOKEN is set on the server, include the Authorization header:

curl -X POST http://localhost:3001/api/v1/graph/import \
-H "Authorization: Bearer $CHANGE_INTEL_ADMIN_TOKEN" \
-H 'Content-Type: application/json' \
-d @examples/demo-graph.json

Examples

Register a deployment:

curl -X POST http://localhost:3001/api/v1/events \
-H 'Content-Type: application/json' \
-H "Authorization: Bearer $CHANGE_INTEL_ADMIN_TOKEN" \
-d '{ "service": "user-service", "changeType": "deployment", "summary": "Deploy v2.3.1 — fix auth token refresh", "environment": "production", "commitSha": "abc1234", "source": "github", "initiator": "human" }'

Correlate changes with an incident:

curl -X POST http://localhost:3001/api/v1/correlate \
-H 'Content-Type: application/json' \
-d '{ "affected_services": ["api-gateway", "user-service"], "window_minutes": 120 }'

Run single-call triage:

curl -X POST http://localhost:3001/api/v1/triage \
-H 'Content-Type: application/json' \
-d '{ "incident_time": "2026-02-21T18:00:00Z", "incident_environment": "production", "suspected_services": ["api-gateway", "user-service"], "symptom_tags": ["latency", "5xx"], "window_minutes": 120 }'

List grouped change sets:

curl "http://localhost:3001/api/v1/change-sets?since=2026-02-21T16:00:00Z&services=api-gateway,user-service"

Register a coding agent event:

curl -X POST http://localhost:3001/api/v1/webhooks/agent \
-H 'Content-Type: application/json' \
-d '{ "agent": "claude-code", "action": "commit", "service": "user-service", "summary": "Refactored auth token refresh logic", "repository": "team/user-service", "branch": "main", "files_changed": ["src/auth.ts", "src/token.ts"], "confidence": 0.9 }'

Import from Backstage catalog:

curl -X POST http://localhost:3001/api/v1/graph/import/backstage \
-H 'Content-Type: application/json' \
-d '{ "base_url": "https://backstage.example.com", "api_token": "your-backstage-token", "options": { "namespaces": ["default"], "lifecycles": ["production"] } }'

Predict blast radius before deploying:

curl -X POST http://localhost:3001/api/v1/blast-radius \
-H 'Content-Type: application/json' \
-d '{ "services": ["users-db"], "change_type": "db_migration" }'

Create event with idempotency (safe to retry):

curl -X POST http://localhost:3001/api/v1/events \
-H 'Content-Type: application/json' \
-d '{ "service": "api", "changeType": "deployment", "summary": "Deploy v2.3.1", "idempotencyKey": "deploy-api-v2.3.1" }'# First call → 201 Created# Retry same key → 200 OK (returns existing event)

Batch ingest multiple events:

curl -X POST http://localhost:3001/api/v1/events/batch \
-H 'Content-Type: application/json' \
-d '{ "events": [ { "service": "api", "changeType": "deployment", "summary": "Deploy API v2.0" }, { "service": "worker", "changeType": "deployment", "summary": "Deploy Worker v1.5" }, { "service": "api", "changeType": "config_change", "summary": "Update rate limits" } ] }'

Register a webhook to receive event notifications:

curl -X POST http://localhost:3001/api/v1/webhooks/register \
-H 'Content-Type: application/json' \
-d '{ "url": "https://your-service.example.com/change-events", "secret": "your-hmac-secret", "services": ["api", "worker"], "changeTypes": ["deployment"] }'

Discover the API programmatically:

curl http://localhost:3001/api/v1/openapi.json

Correlation scoring model

When correlating changes with an incident, each change is scored on five dimensions:

FactorWeightMethod
Time proximity35%Exponential decay: e^(-t/30) where t is minutes
Service overlap30%Direct match = 1.0, 1-hop graph neighbor = 0.7, 2-hop = 0.4
Change risk15%Blast radius risk level: critical = 1.0, high = 0.8, medium = 0.5, low = 0.2
Change type10%deployment = 1.0, config_change = 0.9, feature_flag = 0.8, ...
Environment match10%exact match = 1.0, unknown = 0.5, mismatch = 0.2

MCP Server (Model Context Protocol)

The service includes a native MCP server for direct integration with AI agents like Claude Code:

npm run mcp
# or: tsx src/server.ts --mcp

This starts a stdio-based MCP server exposing 7 tools:

ToolDescription
query_change_eventsQuery events with filters (services, types, environment, time window, full-text search)
correlate_changesCorrelate changes with an incident (affected services + time)
predict_blast_radiusPredict impact of a change using the service dependency graph
get_change_velocityChange frequency metrics for a service (single window or trend)
triage_incidentOne-call incident triage with top change sets, explainability, and blast-radius preview
import_graphImport a service dependency graph from JSON
list_servicesList all services in the dependency graph

Claude Code configuration (~/.claude/claude_desktop_config.json):

{
"mcpServers": {
"change-intelligence": {
"command": "npx",
"args": ["tsx", "/path/to/change-intelligence/src/server.ts", "--mcp"]
}
}
}

Structured Error Responses

All error responses return a consistent, agent-friendly format:

{
"error": "validation_error",
"message": "Request body failed validation.",
"hint": "Check the details array for specific field errors and correct the request.",
"status": 400,
"details": [...]
}

Error codes: validation_error, not_found, unauthorized, internal_error, bad_gateway, not_implemented.

RunbookAI CLI integration

Add to .runbook/config.yaml:

providers:
changeIntelligence:
enabled: truebaseUrl: http://localhost:3001

This unlocks:

  • Agent tools:query_change_events, correlate_changes, predict_blast_radius, get_change_velocity
  • Investigation triage: Automatic change correlation during runbook investigate
  • CLI commands:runbook changes list|register|correlate|blast-radius|velocity
  • MCP tools:query_changes, predict_change_impact (for Claude Code)

Development

npm run dev # Start with hot reload
npm run mcp # Start MCP server (stdio transport)
npm test# Run tests (vitest)
npm run test:watch # Watch mode
npm run typecheck # Type checking
npm run build # Compile TypeScript
