Worktree isolation follow-ups: ignored files, merge-back, and orchestrate children #121

Status — core isolation exists; follow-ups remain (reviewed 2026-08-22)

All four follow-up tracks below are still absent on current main (e8a5f1cc): no .worktreeinclude/ignored-file seeding, no merge-back flow, and orchestrate children still inherit a cwd rather than isolated worktrees.

The original issue was filed after the first worktree implementation had already landed. Current tcode can start a draft in New worktree mode, create ~/.tcode/worktrees/<session-id> on a dedicated tcode/<session-id> branch, bind the session cwd/diff/terminal to it, and optionally remove the worktree when the thread is deleted. The services layer has a create/remove round-trip test.

The remaining gaps are the parts that make isolation dependable in real parallel work.

Remaining work

  1. Ignored-file seeding

    • Worktrees do not inherit gitignored dependencies or local configuration.
    • Add an explicit project include mechanism (for example .worktreeinclude) with safe path validation, copy/link semantics, size limits, and secret-aware documentation.
  2. Review and merge-back

    • Provide a clear flow from the isolated branch to the main checkout: review diff, commit if needed, then merge/cherry-pick/open a PR.
    • Detect dirty or diverged destinations and never overwrite the user's checkout implicitly.
  3. Orchestrate children

    • Parallel orchestrate children currently inherit a cwd; they are not automatically assigned independent worktrees.
    • Define opt-in/default policy, base revision, cleanup, branch naming, and result handoff for child worktrees.
  4. Lifecycle hardening

    • Recover or offer cleanup for orphaned worktrees after crashes.
    • Handle existing branch/path collisions and external git worktree changes.

Acceptance criteria

  • Two parallel sessions can modify the same repository without sharing mutable files.
  • Declared ignored assets are available in each worktree without copying undeclared secrets.
  • A user can review and integrate a completed worktree without leaving the app in an ambiguous state.
  • Orchestrate can allocate isolated child workspaces under an explicit policy.
  • Crash recovery and cleanup paths have regression coverage.

                              Worktree isolation follow-ups: ignored files, merge-back, and orchestrate children #121

                              Status — core isolation exists; follow-ups remain (reviewed 2026-08-22)

                              All four follow-up tracks below are still absent on current main (e8a5f1cc): no .worktreeinclude/ignored-file seeding, no merge-back flow, and orchestrate children still inherit a cwd rather than isolated worktrees.

                              The original issue was filed after the first worktree implementation had already landed. Current tcode can start a draft in New worktree mode, create ~/.tcode/worktrees/<session-id> on a dedicated tcode/<session-id> branch, bind the session cwd/diff/terminal to it, and optionally remove the worktree when the thread is deleted. The services layer has a create/remove round-trip test.

                              The remaining gaps are the parts that make isolation dependable in real parallel work.

                              Remaining work

                              1. Ignored-file seeding

                                • Worktrees do not inherit gitignored dependencies or local configuration.
                                • Add an explicit project include mechanism (for example .worktreeinclude) with safe path validation, copy/link semantics, size limits, and secret-aware documentation.
                              2. Review and merge-back

                                • Provide a clear flow from the isolated branch to the main checkout: review diff, commit if needed, then merge/cherry-pick/open a PR.
                                • Detect dirty or diverged destinations and never overwrite the user's checkout implicitly.
                              3. Orchestrate children

                                • Parallel orchestrate children currently inherit a cwd; they are not automatically assigned independent worktrees.
                                • Define opt-in/default policy, base revision, cleanup, branch naming, and result handoff for child worktrees.
                              4. Lifecycle hardening

                                • Recover or offer cleanup for orphaned worktrees after crashes.
