Azure DevOps Connector Support - Technical Proposal

Executive Summary

This proposal outlines the implementation of Azure DevOps connector support for BuildMark, enabling build notes generation from Azure DevOps repositories and work items. The design leverages BuildMark's existing connector architecture while adding new Azure DevOps-specific functionality that will also enable future hybrid "github+azure-devops" scenarios.

Current Architecture Analysis

BuildMark currently uses a clean connector architecture:

• IRepoConnector interface defines the contract for all connectors
• RepoConnectorBase provides shared functionality for Git operations and version tag resolution
• RepoConnectorFactory auto-detects the appropriate connector based on environment
• Configuration subsystem already includes placeholder AzureDevOpsConnectorConfig
• Routing rules (RuleMatchConfig) already support work-item-type matching for Azure DevOps

The BuildInformation data structure returned by connectors includes:

• Version information (baseline and current tags)
• Changes, bugs, and known issues as ItemInfo collections
• Optional changelog links
• Support for custom routed sections

Proposed Software Architecture

New Subsystem: AzureDevOps Connector (src/DemaConsulting.BuildMark/RepoConnectors/AzureDevOps/)

This subsystem will parallel the existing GitHub connector subsystem and provide Azure DevOps integration.

1. AzureDevOpsRepoConnector - RepoConnectors/AzureDevOps/AzureDevOpsRepoConnector.cs

   • Description: Main connector implementation inheriting from RepoConnectorBase
   • Responsibilities:
     • Orchestrate data collection from Azure DevOps REST APIs
     • Map Azure DevOps work items and pull requests to BuildInformation
     • Handle authentication and API error scenarios

     • GetBuildInformationAsync(VersionTag?) - Main entry point

Authentication Strategy

Azure DevOps authentication will respect explicit user configuration before attempting automatic discovery:

1. Explicit Token (user-specified) resolution order:

   • AZURE_DEVOPS_PAT environment variable (Personal Access Token)
   • AZURE_DEVOPS_TOKEN environment variable (could be PAT or Entra token)
   • AZURE_DEVOPS_EXT_PAT (Azure DevOps CLI extension variable)

2. Automatic Discovery (fallback when no explicit tokens provided):

   • SYSTEM_ACCESSTOKEN (for Azure DevOps Pipelines with service connections)
   • az account get-access-token --resource 499b84ac-1321-427f-aa17-267ca6975798 (if Azure CLI is logged in)

3. Token Types:

   • Personal Access Tokens: User-generated, long-lived, simple authentication
   • Entra ID tokens: Short-lived (1 hour), OAuth2-based, supports managed identities

4. Permissions Required:

   • Code (Read) - for repository and commit access
   • Work Items (Read) - for work item queries
   • Pull Requests (Read) - for pull request data

The authentication implementation will check explicit user tokens first, then fall back to automatic discovery for CI/CD scenarios. It will handle both PAT and Entra ID token formats appropriately for Azure DevOps REST API authentication.

API Integration Approach

The Azure DevOps connector follows the same pattern as GitHub but must handle shallow checkouts properly:

Complete Data Fetching Strategy

Azure DevOps might use shallow checkouts, so the connector fetches all necessary data from server APIs rather than relying on local git commands. This includes fetching all tags, commits, pull requests, and work items in parallel to minimize latency while ensuring complete data availability.

Version Boundary Logic

The connector uses identical version boundary determination logic as the GitHub connector. After fetching server data, it builds the same lookup structures and applies the same target version and baseline version resolution algorithms to ensure consistent results across platforms.

Commit Range Processing

Once version boundaries are established, the connector filters commits to the range between baseline and target versions using commit ancestry logic identical to GitHub. It then associates commits with pull requests and extracts work item links to build the complete change set.

Data Collection Rationale

Tag Discovery: Azure DevOps Pipelines often use shallow checkouts where git tag commands return incomplete results. The GET /git/repositories/{repositoryId}/refs?filter=refs/tags API provides the authoritative tag list.

Commit Ancestry: Complete commit history is needed to determine commit hash ranges correctly. Multiple branches can have commits with similar timestamps, so date filtering alone would be insufficient for accurate change detection.

Consistency Approach: The connector follows GitHub's "fetch all data, filter in memory" pattern for consistency and correctness, with potential for future optimization using date-based API pre-filtering.

Data Mining Process

The Azure DevOps connector follows this sequence to extract build notes data:

1. Repository Context Discovery

   • Extract current commit hash, branch name, and remote URL using standard git commands
   • Parse Azure DevOps organization, project, and repository from the remote URL

2. Authentication Resolution

   • Check user-provided tokens: AZURE_DEVOPS_PAT, AZURE_DEVOPS_TOKEN, AZURE_DEVOPS_EXT_PAT
   • Fallback to system tokens: SYSTEM_ACCESSTOKEN (Azure Pipelines)
   • Fallback to Azure CLI: az account get-access-token --resource 499b84ac-1321-427f-aa17-267ca6975798

3. Bulk Data Acquisition (Parallel execution)

   • Repository metadata via GET /git/repositories/{repositoryId}
   • All repository tags via GET /git/repositories/{repositoryId}/refs?filter=refs/tags (bypasses shallow checkout limitations)
   • Complete commit history for current branch via GET /git/repositories/{repositoryId}/commits
   • All pull requests via GET /git/repositories/{repositoryId}/pullrequests?searchCriteria.status=all
   • All work items via POST /wit/wiql with project-wide query

4. Version Boundary Resolution (Identical to GitHub logic)

   • Filter tags to current branch commits only
   • Determine target version (user-specified or latest tag at current commit)
   • Determine baseline version (previous release using same algorithm as GitHub)

5. Change Discovery and Classification

   • Associate commits with pull requests using lookup tables
   • Extract work item IDs from PR descriptions and native Azure DevOps links via GET /git/repositories/{repositoryId}/pullrequests/{pullRequestId}/workitems
   • Batch fetch work item details via POST /wit/workitems?ids={comma-separated-ids}&$expand=all
   • Parse visibility and version controls from buildmark control blocks and custom fields (Custom.Visibility, Custom.AffectedVersions)

6. Known Issues Identification

   • Query open bugs using POST /wit/wiql with WIQL: SELECT [System.Id] FROM workitems WHERE [System.WorkItemType] IN ('Bug', 'Issue') AND [System.State] NOT IN ('Done', 'Closed', 'Resolved')
   • Filter by version ranges from buildmark blocks and custom field values

7. Final Assembly

   • Apply .buildmark.yaml routing rules to categorize all items by work-item-type and label matches
   • Build BuildInformation record matching GitHub connector output format

Configuration Example

The .buildmark.yaml configuration for Azure DevOps supports the same structure as GitHub but uses Azure DevOps work item types. The connector section specifies azure-devops type with organization URL, project, and repository. Rules can match on Azure DevOps work item types like Bug, User Story, Feature, and Task to route items to appropriate sections or suppress internal work items.

Extended Item Controls

Azure DevOps work items support visibility and version controls through multiple mechanisms:

Custom Fields (Azure DevOps Native)

• Custom.Visibility: Set to public or internal to override default visibility rules
• Custom.AffectedVersions: Uses interval notation like (,1.0.1],[1.1.0,1.2.0) for version ranges

BuildMark Control Blocks (GitHub Compatibility)

Work items can also include buildmark code blocks in descriptions (same syntax as GitHub):

Work items support buildmark control blocks with fields like visibility, type, and affected-versions using the same syntax as GitHub issues.

The Azure DevOps connector checks both sources with custom fields taking precedence over buildmark blocks when both are present.

Future Extensibility for GitHub + Azure DevOps

The proposed architecture enables future hybrid scenarios through:

Interface Segregation

The connector interface could be extended with optional sub-interfaces for repository operations and work item operations, allowing separation of concerns between code repository access and issue tracking.

Composite Connector Pattern

Future hybrid connectors could compose separate repository and work item connectors, such as combining GitHub repository access with Azure DevOps work item tracking.

Work Item Link Parsing

The existing ItemControlsParser could be extended to parse Azure DevOps work item links from GitHub PR descriptions using patterns like Work item: [AB#123](https://dev.azure.com/myorg/project/_workitems/edit/123).
