Summary

Sister to FEATURES.md. Where FEATURES.md protects MarCode-exclusive features during merges, UPSTREAM_DIVERGENCE.md protects the merge ledger itself — what's ported, what's already equivalent under a different SHA, and what we're intentionally not porting.

Why

Today's upstream sync investigation spent ~30 bash calls discovering that ~42 of the 100 "behind" upstream commits were already ported under different SHAs. Without this ledger, the next cycle will redo the same work.

  • Cross-links to FEATURES.md sections resolve

Sister file to FEATURES.md. Tracks:
- What was ported in the current sync cycle (with SHAs + conflict resolutions)
- Upstream PRs already equivalent under a different SHA (do not re-port)
- Upstream PRs intentionally skipped (blacksmith, nightly, fork-specific release ops)
- Pending real work (pingdotgg#1996, pingdotgg#2246)
Prevents the next sync cycle from re-deriving what today's investigation
already established — roughly 42 of the 100 "behind" commits turned out to
already be ported under different SHAs.

timestamp), and #71 (upstream pingdotgg#2246 option-array refactor) under the
current cycle's ported set, with deviation notes for pingdotgg#2246.
- Document the post-merge composerDraftStore hotfix (9a8c78f) and its
regression guard.
- Record the Phase 4 real-DB smoke: 0 legacy `$.options` rows across
projection_threads, projection_projects, and orchestration_events;
155 canonical thread rows.
- Move pingdotgg#1996 and pingdotgg#2246 out of "Pending real work" — no real work
outstanding as of 2026-04-24.
- Advance "Baseline after cycle" to ececcdc (the #71 merge SHA).

- Upstream PRs already equivalent under a different SHA (do not re-port)
- Upstream PRs intentionally skipped (blacksmith, nightly, fork-specific release ops)
- Pending real work (pingdotgg#1996, pingdotgg#2246)
Prevents the next sync cycle from re-deriving what today's investigation
already established — roughly 42 of the 100 "behind" commits turned out to
already be ported under different SHAs.

- Record PR #68 (cycle ledger bootstrap), #69 (upstream pingdotgg#1996 sidebar
timestamp), and #71 (upstream pingdotgg#2246 option-array refactor) under the
current cycle's ported set, with deviation notes for pingdotgg#2246.
- Document the post-merge composerDraftStore hotfix (9a8c78f) and its
regression guard.
- Record the Phase 4 real-DB smoke: 0 legacy `$.options` rows across
projection_threads, projection_projects, and orchestration_events;
155 canonical thread rows.
- Move pingdotgg#1996 and pingdotgg#2246 out of "Pending real work" — no real work
outstanding as of 2026-04-24.
- Advance "Baseline after cycle" to ececcdc (the #71 merge SHA).

Summary

Sister to FEATURES.md. Where FEATURES.md protects MarCode-exclusive features during merges, UPSTREAM_DIVERGENCE.md protects the merge ledger itself — what's ported, what's already equivalent under a different SHA, and what we're intentionally not porting.
